Building a custom CRM: bespoke or off-the-shelf, and the cost

An off-the-shelf CRM like HubSpot or Pipedrive works fine when your sales process looks like everyone else's. A custom CRM (from €15,000) pays off the moment your workflow deviates, your data gets scattered across five separate tools, or the per-user license fees outgrow the build cost within two years. A Salesforce license quickly runs to €150 per user per month. With 20 employees that is €36,000 a year, every year, and you are still bending your process to fit the software instead of the other way around. That is the moment companies call us with one question: wouldn't we be better off building our own CRM?

The honest answer: not always. An off-the-shelf CRM is the right choice for plenty of companies. But there is a recognizable tipping point, and we explain it below with real numbers.

When an off-the-shelf CRM is enough

If you have a classic sales process (lead comes in, quote, deal, invoice) and your team is smaller than ten people, custom is usually overkill. Tools like Pipedrive, HubSpot and Teamleader do this well and cheaply. You are live within a week.

Go off-the-shelf when:

  • Your process looks like that of other companies in your industry
  • You have fewer than 10 active users
  • You don't need deep integrations with your own software
  • You want to start fast and are willing to adapt your way of working

The license costs are predictable and there is nothing for you to maintain. For a young company, that is exactly right.

When custom genuinely pays off

The tipping point comes when your workflow deviates from the standard. A claims adjuster works differently from a car dealer, a staffing agency differently from a law firm. Standard software then forces you into a mold that doesn't fit, and your staff start fiddling with Excel files on the side. That is the real signal.

For ClaimHandler we built a multi-tenant claims platform where each claims adjuster manages their own files, deeds, time tracking and invoices. That doesn't exist as an off-the-shelf product, because it combines CRM, document signing (a Docusign flow), email inbox and outbox, and WhatsApp into a workflow specific to the claims industry. A generic CRM could never have done this.

Do the math: if an off-the-shelf package costs you €36,000 a year in licenses, a custom CRM of €25,000 pays for itself within a year, after which you only pay for hosting (from €495 per month) and ongoing development. On top of that, it is yours. No vendor lock-in, no price hikes you can do nothing about.

What does it cost to build a custom CRM?

An honest range based on our projects:

  • €15,000 to €25,000: a tightly scoped CRM for a specific workflow, with dashboards, customer management and a few integrations
  • €25,000 to €45,000: multiple modules, roles and permissions, email integration, document generation, reporting
  • €45,000 and up: a multi-tenant platform with multiple user groups, AI features, and external API integrations (accounting, bank, telephony)

We build on Laravel 12 with Filament v3.3 for the backend. That is deliberate: the admin panel is up in days instead of weeks, and you get a maintainable codebase any Laravel developer can pick up. No exotic framework that nobody dares to touch a year from now.

The pitfalls we see often

Companies that switch make the same mistakes time and again. The biggest: wanting everything at once. A CRM grows. Start with the two processes that hurt most, go live, and build out from there based on real usage.

A second pitfall is underestimating data migration. Your old data is full of duplicates and empty fields. Count on a serious clean-up. We always quote this as a separate line item, so it doesn't become a surprise.

The third mistake is adoption. A CRM nobody uses is wasted money, no matter how well it is built. The system has to be faster and easier than the old way of working, otherwise people fall back on Excel and stray emails. That is why we build with the fewest possible clicks per action, and involve the people who will use it daily already during the build. A slick demo convinces management, but everyday usability convinces the shop floor.

Integrations make or break the system

A CRM that sits apart from your other software forces you into double work. The value is in the integrations. We connect a custom CRM by default to the systems you already use:

  • Accounting: Exact, Moneybird or another package, so invoices and payments sync automatically
  • Email: incoming and outgoing messages linked to the right file or customer
  • Telephony and WhatsApp: calls and messages visible directly on the customer record
  • Bank feeds: incoming payments matched automatically against outstanding invoices

One final consideration: don't look only at what you need today, but at where you want to be in two years. You pick an off-the-shelf package for the now. You pick custom when your system has to grow with a changing company, and when your sales process is itself part of your competitive edge. In that last case the software is not a cost but an investment that pays itself back every month in time, oversight and fewer mistakes. How long does it take to build a custom CRM?

A tightly scoped CRM is live in 8 to 12 weeks. A larger multi-tenant platform takes 4 to 6 months. We work in phases, so you are already using the first modules while the rest is being built.

Do I own the code?

Yes. With custom work you receive the full source code. There is no vendor lock-in and no per-user license. Any Laravel developer can take over your hosting, although we are happy to handle maintenance for you.
